Turning Conflict into Clarity: Unifying Strategy, Operations, and Stakeholder Trust

The Client Situation

When a major natural resource enterprise found itself stalling due to fractured environmental strategies and misaligned operations, Creekbank Associates was brought in to shift the trajectory. With tensions rising across internal teams and external trust waning, executives recognized the urgent need for catalytic leadership—focused, experienced, and objective. This is the story of how fractional leadership turned conflict into coordinated action.

Before Creekbank’s engagement, the organization was grappling with several critical challenges that made progress difficult:

  • Environmental Strategy Discrepancies: Different departments had varying interpretations of the company’s environmental strategy. Some saw it as an immediate profitability or reputational opportunity, while others emphasized long-term market resilience goals.
  • Operational Misalignment: The operations teams, driven by short-term goals, were at odds with the strategy teams, who focused on long-term environmental performance. This divergence in focus led to a severe lack of collaboration and created inefficiencies in project execution.
  • Internal Conflicts: Cross-functional teams, including marketing, operations, and product/services development, struggled to coordinate efforts amidst the disharmony. There was tension between teams regarding resource allocation, timelines, and reporting.
  • Unmet Stakeholder Expectations: External stakeholders, such as investors, clients and the public, were left feeling unclear on the company’s direction. This lack of clarity impacted trust and confidence in the enterprise’s ability to deliver on its economic and environmental promises

Choosing Catalytic Leadership Without the Overhead

To resolve these issues, the executives recognized the need for a seasoned leader who could step in quickly, bring clarity, and guide them through a facilitated change management process. Rather than hiring a full-time executive, they decided to bring in a fractional leader expert with a strong track record in environmental strategy and organizational alignment—who could drive change without the long-term commitment of a permanent hire.

    How Creekbank Turned Internal Conflict Into Enterprise-Wide Alignment

    The overarching purpose of this engagement was to provide our client with the in-house environmental and sustainability leadership expertise they needed in the way that worked best for them within their current dynamics. This approach balanced value and risk for the enterprise to avoid further stall-outs and wasted resources. In the course of the full engagement, Leader Jody Bickel guided the executive team and other key leads through the following stepwise sequence:

    1. Stakeholder Engagement: The fractional leader started by engaging key stakeholders (executive team, department heads, and key external stakeholders). Understanding the diverse perspectives represented in this group was essential to unearth the root causes of the growing strategy divergence.
    2. Assessment of Current State: A deep-dive analysis was conducted into the company’s existing strategy, operations, and internal communication processes. This helped identify areas where strategic and operational misalignments were most pronounced.
    3. Creating a Shared Understanding: A series of workshops and facilitated discussions with senior leadership were then used to clarify where the enterprise’s approach interacted and affected multiple departments and programs. This exercise was crucial to bringing new understanding to and cooperation from entrenched line staff. A key part of this was redefining how new and existing programming aligned with enterprise-wide goals, ensuring every department understood the broader purpose and direction.
    4. Mediation of Conflicts: As internal tensions emerged, Creekbank Associates Chief Coach Jody Bickel used conflict resolution techniques to bring leaders together. Facilitated meetings allowed each department to voice concerns and perspectives and provide for a unified path forward.
    5. Aligning Operations with Strategy: As an internal leader, Jody Bickel worked closely with operational teams to adjust processes that were misaligned with the broader environmental strategy. This included creating new workflows, revising performance metrics, and optimizing resource allocation to support environmental compliance and voluntary sustainability goals.
